Software house or freelancer: how to choose for your project

The short answer
For a contained job, with a clear beginning and end, a freelancer is fine. If the software becomes part of how the company works and will need maintaining, fixing and extending for years, a software house is the better choice.
Skill has little to do with it. There are excellent freelancers and mediocre software houses. What counts is the shape of the project. One that brings together design, development, data, infrastructure and support needs a range of skills and a continuity that a single person struggles to guarantee, however capable they are.
When a freelancer is the right choice
When the scope is small and stable, and someone on your side already makes the technical decisions. Think of a brochure website, a single integration, a feature to add to a product that already has its own team.
Here a freelancer has real advantages. You talk directly to the person writing the code, with nobody in between. They can join and leave the project without fuss. And if you need a very specific skill, you can find someone who does only that.
The best setup is one where there's already a technical lead in-house who defines the architecture, reviews the work and keeps the thread. The freelancer builds and someone else steers.
When you need a software house
You need one when the project calls for several roles at once and has to hold up over time. A management system, a platform, an app with a backend and data to protect. The code is only part of the work here.
Try listing what a system like that involves. Someone has to understand the processes and turn them into requirements, someone designs the screens. Then there's whoever writes the backend, whoever builds the interface, whoever handles servers, backups and security. And after launch someone has to answer when something breaks.
One person can cover many of these roles. Not all of them well, though, and not all at the same time. A team can, even when one of them is on holiday, ill or tied up with something else.
What happens after launch
The biggest difference shows in the months after delivery. During development you barely notice it. Afterwards, you find out whether you bought software or a problem.
A system in production needs maintaining. There are security updates, small bugs that surface with real use, new requests from users. If the person who wrote it is no longer available, getting someone else to understand it can cost a lot, especially with undocumented code.
Whoever you're evaluating, always ask the same questions:
Who responds if the system goes down on a Saturday morning?
How long is support provided after delivery, and on what terms?
If the person who wrote the code leaves, who knows it?
Are the code, the database and the server accounts in your name?

Risk and depending on one person
With a freelancer the main risk is depending on a single person. Their reliability isn't in question. A person can change jobs, go through a busy patch or be unreachable exactly when you need them.
With a software house the risk moves, but it doesn't go away. The questions become different ones. Who works on the project? Are they employees, or is the work subcontracted? Will you always be talking to a salesperson, or to the people who build it?
Our team is in-house, with no subcontracting, and the person working on the project is the same person who talks to the client. With any supplier, it's worth checking this beforehand. A software house that resells other people's work carries the same risks as a freelancer, with one more link in the chain.
In both cases the same thing protects you: contractual ownership of the code, the data and the infrastructure. We cover it in Who owns the code.
How to decide in practice
Look at how big the job is, how long it will have to live and who makes the technical decisions. Taken together, these three things usually give you the answer.
Small job, short life, an in-house technical person already there: freelancer.
Small job that will become central to the company: think now about who will maintain it two years from now, not only who builds it today.
Large job, or several roles involved: software house.
Nobody in the company able to assess technical work: software house, or a freelancer paired with someone who can vouch for the work.

There's one criterion that often gets overlooked, and that's how they'll show you progress. Freelancer or team, you should be seeing working software at regular intervals rather than being told it's "coming along". We work in two-week sprints, with a working demo every 14 days. The principle applies to anyone, though. If you see nothing for two months, you're the one carrying the risk.
Frequently asked questions
Is a freelancer always cheaper than a software house?
On the hourly rate, often yes. On the total cost, not necessarily. You have to factor in timing, the skills that are missing and what it costs to replace the person if they stop being available. The right comparison is over the whole life of the software.
Can I start with a freelancer and move to a software house later?
Yes, it happens often. For a smooth handover you need documented code, accounts in your name and a repository that can be handed over. If one of these pieces is missing, whoever takes over will first have to reconstruct what was done.
How do I check that a software house isn't subcontracting the work?
Ask openly, and ask to meet the people who will work on the project. Demos are a good check. The person showing you the software should be the one who built it, and should be able to answer your questions in detail.
