The problem of assessing the people who assess for you

If you found a startup without a technical co-founder, you end up going round in circles. You have to choose who will build the product and you have no way of judging the technical answers you get. Three suppliers say three different things, all plausible, and in the end you pick the lowest quote or the nicest person.

Luckily you don't need to read code to choose well. The differences that, a year on, separate a product that grows from one that has to be rebuilt show up in how people behave, even without technical skills. You just need to know where to look.

The questions that bring the method out

Skip the technical questions. You need only a few, asked to understand how the people in front of you work.

Start with this one: what would you remove from what I've described? It's the most useful of all. Whoever answers that they'll do everything is selling you something. Whoever points to two or three features to postpone, and explains that the first version will still give you the answer you're looking for, has understood that you're building to learn, and that the feature list comes later.

Then ask what needs to be true in two months for the project to have gone well. A good partner talks to you about users, how many make it to the end of the flow and how many come back. A less good one lists delivered features.

Third question: what do you need from me, and when? You don't order a software project like a piece of furniture. If the answer is that they'll take care of it, the product will be built on their assumptions. Content, edge cases and priorities are your decisions, and the plan has to include the moments when you make them.

Then ask what happens when they finish. People who work well can already tell you what support covers, how you report an emergency and how development continues after release. If the conversation ends at delivery, that's exactly where your problems will start.

The last one is my favourite. Ask them to show you something they built and later had to fix. The way they tell that story is worth more than any list of references.

The signs you can read without being technical

Listen to how they talk about previous clients. If they describe a project only in terms of the technology used, they're describing their own work. If they describe the client's problem, what they decided not to do and what changed afterwards, they worked on the outcome.

Look at whether the quote is broken down into items. A single number can't be compared or discussed. Split into parts, it lets you shift priorities and understand what you're paying for.

Try changing a requirement during the negotiation and watch the reaction. Someone who digs their heels in is giving you a bad sign; someone who says yes to everything without noticing the impact, a worse one. The right answer sounds more or less like this: we can do it, but it moves this and that, let's decide together what comes out.

Pay attention to the pace as well. A supplier who shows you a working piece every week or two lets you correct course while there's still time. One who vanishes for two months and reappears with the delivery dumps all the risk on you.

What has to stay in your hands

This is the part most often overlooked, and the one that does most damage. Whatever the supplier, some things must be in your company's name from day one.

The domain, registered in your name.
The service accounts (hosting, database, email, payments), created with a company login of your own that then gives the supplier access. Never the other way round.
The code repository, inside an organisation you own.
The data, exportable in a readable format without having to ask anyone's permission.

It isn't mistrust, it's hygiene. A serious supplier suggests this set-up before you even ask, because they know it makes the relationship stronger. If you meet resistance on this point, you've just been given the most useful piece of information in the whole assessment.

The first project as a test

The best way to choose a long-term partner is not to choose them straight away. A first, well-defined block of work, with a goal you can verify and a real deadline, teaches you more than any interview. You see how they communicate when there's a problem, how realistic their estimates are, what happens in the week when something goes wrong.

Everything going smoothly never happens, so don't judge them on that. Look at how they handled the unexpected. Did they tell you straight away, with a proposal to fix it, or did you find out yourself at the deadline?

A note on price

The lowest quote rarely stays the lowest. When a figure is far below the others, it's seldom down to greater efficiency. More often something is missing that will turn up later, such as interface design, testing on real devices, support or data migration.

So instead of asking what it costs, ask what isn't included in that number. Do it with all of them and compare the answers, leaving the totals aside. People who price clearly answer straight away, because they pinned down the scope before writing to you.

Frequently asked questions

How do I choose a software house if I'm not technical?

Look at the method more than the technology. Ask what they would remove from what you've described, what has to happen within two months for the project to succeed and what happens after delivery. Then watch how they react to a changing requirement and how often they show you something that works.

What should stay in the startup's name when working with an outside supplier?

The domain, the hosting, database, email and payment accounts, the code repository and the data, exportable in a readable format. All of it must belong to your company from day one, and the supplier gets in with the logins you give them.

Is it worth choosing the lowest quote to build a product?

Rarely. If one figure is much lower than the others, something is usually missing that will come later, such as design, testing on real devices, support or data migration. Ask everyone what isn't included in the number and compare those answers.
