The project closes, the system runs, the training is done. Three months later you find out that the sales rep still keeps his own spreadsheet, that the warehouse prints the list and ticks it off in pen, and that the data in the management software is only half up to date.
It happens more often than people admit, and it's the most expensive way a software project can go wrong. The bill has been paid in full and half the benefit has arrived. On top of that there are now two ways of working, the new one and the old one that never died, and the numbers no longer add up.
It's tempting to blame resistance to change. Usually that's a convenient explanation. People go back to the old method for specific reasons, and you can find out what those reasons are in advance.
Why people go back
The first reason is that, for that particular person, the new way is slower. A system can save the office two hours and cost the person entering the data one extra hour. Whoever pays for that hour only sees their own piece, and they're right. If nobody has acknowledged the trade-off and explained why it's still worth it, going back to the spreadsheet is the most rational choice.
Then there's the odd case. The workflow handles eighty per cent of orders, then along comes the one with delivery split across two dates and the system can't do it. One is enough. The person builds a spreadsheet for the difficult cases, and within a few weeks that spreadsheet has taken over the easy ones too.
Sometimes nobody switched the old one off. As long as the shared file is there and works, it'll keep being used. Not out of spite, just because it's familiar.
And often the people who use the system weren't involved. If requirements were gathered only from the managers, the software reflects how people think the work is done, not how it's done. Only the people doing that job every day know how big that gap is.
What works
Involve people early, properly. Not with a presentation meeting, but by spending a few hours watching people work and asking the right questions. What do you do when this case comes in? Why do you keep that file? What wastes most of your time? That's where the real requirements come from, and at launch people find the things they pointed out in the product.
Start small. One area, or five people, for a few weeks. They find the problems while fixing them is cheap, and they become the first ones able to answer their colleagues' questions, which is worth more than any training course.
Make the new way more convenient than the old one at the right point. If entering data takes longer, you have to give that same person something they didn't have before: a search that actually finds things, the client's history right in front of them, the printout they used to prepare by hand.
Close the old way with a date. Announced, with a declared overlap period, and then kept to. Otherwise the two never stop living side by side.
Leave a simple way to say something isn't right. If the only route is opening a formal ticket, nobody will use it and everyone will find their own workaround. In the first weeks you need a direct channel, with quick answers even on small things. It changes how people relate to the system.
The role of whoever wanted the project
There's a part the supplier can't do for you, and it weighs more than all the others. Saying clearly why you're changing, and that there's no going back.
If the internal message is lukewarm, along the lines of "let's try it and see", the team understands that the old method is still an option and holds on to it. If it's clear, there's still all the room you need to fix the system, but not to work around it.
Example matters too. If the person in charge keeps asking for the summary by email instead of looking at it in the management software, everyone understands which source counts.
How to measure adoption
Without a number you're arguing about impressions. Finding one isn't hard. How many people used the system this week, how many documents went through the new workflow out of the total, how many cases are still handled outside it.
The curve tells you more than any single value. If use goes up after launch and then comes down, there's a specific point where people hit something. Find it while it's fresh. It's usually a small detail you can fix, which in six months will have turned into the habit of not using the system.
When the problem isn't the people
The other half needs saying too. Sometimes adoption doesn't take off because the software can't cope with the real work. It's slow at peak times, it asks for ten steps where three would do, it doesn't handle a case that comes up every day.
To tell the two apart, look at where it jams. If everyone skips the same step, that step is what's wrong. If everyone uses it their own way, the problem is the support around it. A serious supplier wants to know. In our experience the weeks right after release, when you fix the things real use brings out, count as much as the development weeks.
