When a company changes its management software (the ERP, or gestionale as it's called in Italy), almost all the talk is about the new system. Features, screens, supplier. Data migration turns up at the bottom of the quote, one line, and gets treated as a technical step to get done over the last weekend.
That's the mistake that makes more projects slip than any other. Moving records from one database to another is the easy part. The trouble is that doing it shows you what's inside the old system, and that rarely matches what everyone imagined.
The "notes" field used for years to hold whatever information had nowhere else to go. Duplicate clients because one person typed "S.r.l." and another "srl" (the suffix of an Italian limited company, written a dozen different ways). Product codes recycled after the item left the catalogue. Nobody got it wrong. These are sensible workarounds for a system that didn't allow for a real-world case. But each one has to be looked at before it's carried into a new system.
What exactly gets carried over
Behind the word "data" there are three different jobs, with different costs and risks.
Master data, meaning clients, suppliers, products and price lists, is the bare minimum. Without it the new system can't start. It's also where cleaning up pays back most, because every duplicate that goes in today will sit there for years.
Open items are the delicate part. Orders in progress, invoices to be collected, stock levels, jobs not yet closed. They have to match reality at the exact minute of the switch: an order that's still open in one system and already closed in the other becomes a problem with a real, flesh-and-blood client.
Then there's history, everything that happened before. It seems compulsory to bring all of it and it rarely is. You need it for statistics, for reordering, for tax obligations, for answering the client who asks what you shipped them three years ago. But it doesn't have to live inside the new ERP.
Three decisions to make first
The first is how far back to go. Carrying ten years of history costs migration time, costs checks and makes the new system slower. It often makes sense to bring two or three years into the ERP and leave the rest in a separate archive, searchable and frozen as read-only. That choice belongs to whoever runs the company, not to the supplier.
The second is what to leave out. Clients inactive for years, discontinued products, deals that never closed. They don't get thrown away, they get set aside. A system that starts life with a third of its records already useless carries a weight nobody will ever remove.
The third is who decides which data is right. When the same client exists in three versions, someone has to choose which one to keep. The supplier can't, because it isn't a technical job. You need one internal person per area (sales, warehouse, accounts) with the mandate to decide. If you don't name them at the start, this is exactly where the migration stalls.
How to avoid downtime
No big overnight transfer. What works better is a series of rehearsals, each a bit closer to reality than the last.
You run the whole conversion on a copy, look at the results, fix the rules and start again. By the third or fourth time the remaining problems are small and you know how long the operation takes.
Where it makes sense you run both systems in parallel for a while. Not for everything, because entering everything twice isn't sustainable, but for one limited area, to compare what the two systems say over the same days.
The switchover date is chosen from the company's calendar, not the project's. Month closed, stock counted, the quietest moment of the week.
And you need a way back, in writing. If something doesn't add up on Monday morning, who decides, by what time, and how you go back to working as before. Having one is worth it even if only so you never need to use it.
The checks that tell you it went well
"Looks fine" isn't a check. Before you declare the migration finished you need comparisons that answer yes or no.
The totals have to match in both systems, from the number of clients and products to the balance of receivables and the value of the stock. A random sample of records gets opened and read side by side, old next to new. The typical operations get done for real, issuing an invoice, booking in goods, closing an order, and checking the result is what you expected.
It's better if these checks are done by the people who'll use the system, not the people who built it. They notice things no automatic check picks up, because they know how that job is supposed to be done.
How long it takes
It depends on two things, and the new software isn't one of them. What matters is how accessible the old system is, meaning whether the data comes out clean or has to be recovered screen by screen. And how orderly the data inside it is.
That's why the first useful step is a trial extraction done straight away, before any migration quote. You take the real data, look at it, count the odd cases, and find out whether the work is days or weeks. Discovering it after signing is the most common reason an ERP change runs over time.
