A question asked the wrong way

"Is an off-the-shelf system better, or a custom one?" It's the question we get asked most, and as it stands it has no answer. It depends on how closely the way you work resembles the way everyone else works.

Off-the-shelf software (what Italians call a gestionale, the management system or ERP that runs orders, stock, invoicing and so on) is the result of thousands of companies accepting the same compromise. If your process fits inside it, buying is the right call and there's nothing more to discuss. If it doesn't fit, the cost is still there. You just pay it in working hours instead of development, the hours people spend every day getting around the software.

So the choice isn't between spending and saving. They're two ways of spending, spread differently over time, and you should look at both before you sign.

Three questions that matter more than any demo

The first is about the process you're putting into software. Is it the one that wins you contracts? If your edge lies in how you plan production, manage shifts or price a quote, that piece shouldn't be standardised, because it's the reason customers pick you. Accounting, payroll and e-invoicing (mandatory for every business in Italy) are the opposite case. They're obligations that are the same for everyone, and being original there is only a risk. Plenty of companies get this backwards: they buy the standard product for the core of the business and have the admin side built to measure.

The second is how much it costs to bend the standard product until it works. A packaged system is rarely used as it comes. It gets configured, customised, integrated. Ask the vendor for a separate quote for the customisations, which are often the biggest line item and usually don't appear on the first slide. And ask what happens to those customisations at the next major version upgrade. If the answer is that they have to be redone, that cost will come back with every upgrade.

The third isn't romantic but it decides a lot. Who owns your data, and how do you take it with you? Check that a full export exists, in what format, and whether the vendor gives it to you at no extra cost. A system you can't leave stops being a supplier and becomes a dependency. The same goes for custom software, where it has to be written into the contract that the code and the database are yours.

When buying makes sense

Off-the-shelf pays off when the process is common, when the regulatory constraints are heavy and change often, and when volumes are low enough that a few manual steps are bearable. It also gives you something custom software can't: thousands of other companies finding the bugs before you do, and a community that has already written up the procedure for the odd case you'll hit six months from now.

Then there's the start-up time, which people underestimate. A standard system can be running in a few weeks, because the long part is configuring it and migrating the data, not building it. If you need something that works now and the process doesn't set you apart from anyone, that speed is worth more than perfection.

When building makes sense

Custom makes sense when the process is yours and nobody else's. The people who run it have put together, over the years, rules that no package anticipates, and those rules change often enough that every request to an outside vendor turns into a bottleneck.

The most reliable signal is a practical one. Count the Excel files that live next to the system. If every department keeps its own parallel spreadsheet because "the system can't do that", the system is getting in the way of the process instead of running it.

It also makes sense when you need systems to talk that don't talk today: a warehouse, an online shop, a machine on the production floor, a supplier with its own file format. There the value lies in getting the data from one place to another without anyone retyping it. The interface comes later.

We've built management software in sectors that couldn't be further apart (wellness, finance and M&A, logistics, security, video production) and the part you can reuse from one project to the next is smaller than people think. That's why a single package struggled to cover all of them.

The sum almost nobody does

Take a sheet and list, over five years, licence or subscription fees, initial customisations, customisations redone at every major upgrade, and internal hours spent working around the software. Next to it do the same for custom: initial development, hosting, maintenance and new features. The two totals are usually closer than they look if you only check the first year, which is the only one people check.

Add one item that isn't a cost but carries weight: how quickly you can change your mind. With your own system, changing the approval flow is a week of work. With an off-the-shelf one it depends on somebody else's roadmap.

The middle ground

In practice a clean either/or is rare. The setup we most often see working is mixed. A standard package for accounting and compliance, custom modules for the processes that make you different, and integrations holding the two together so data is entered only once. You keep regulatory solidity where you need it and freedom where you need that.

If you're deciding now, there's a way to do it in a few days. List the ten processes that involve the most people, mark each one as distinctive or common, and ask the people who carry them out how many times a day they leave the system to do the same thing somewhere else. That list will tell you more than any demo.
