The work nobody sees
In companies that sell something configurable (plant and systems, supplies, services, transport, made-to-order work), producing a quote is one of the most expensive activities, and one of the least measured.
It's expensive because an experienced person does it, often the most experienced one. The person who reads a request and understands what the customer wants, and who remembers what was offered for a similar job two years ago. Nobody measures it because the time is scattered, half an hour here and an hour there, and it never turns into a cost line.
Added up over a year, in many companies it's the biggest block of time after production itself. And it's where opportunities get lost, even at the right price, because the offer arrived four days after a competitor's.
Three different phases
If you look at how a quote comes together, the work splits into three pieces that have nothing in common.
First you have to understand the request. It comes in as an email, a specification, a messy list, sometimes a badly transcribed phone call. From that you have to pull out what's needed, how much, by when and with what constraints. It's reading and transcribing, and it takes more time than anyone estimates.
Then you have to find the references. What did we offer in a similar case? Which price went through and which didn't? Is there already a text for this item? You dig through folders, and the information is there but can't be found.
Finally you write the document, putting together items, terms, timing and the covering text. It's necessary, it's repetitive and it's largely the same every time.
That's why "let's use AI for quotes", put like that, means nothing. The first two phases automate well, the third partly, and then there's a fourth thing that shouldn't be automated at all.
Where automation works
Reading the request is the first candidate. An incoming email or document becomes a form already filled in, with items, quantities, deadlines, addresses and constraints. The person checks and corrects instead of copying things out. This is where you win back the most time, and it's also the simplest part to build, because the result can be checked immediately. The fields are either right or wrong.
Next, finding similar cases. A search that understands the question instead of matching exact words and that, faced with a new request, shows the three closest offers already made, with how each one turned out. People who try it keep asking for it, because it replaces something that today depends on one person's memory.
Last, the first draft of the text. Items, technical descriptions, introduction and terms arrive as a draft built from data already in the management software. You edit it, you don't write it from scratch.
These are the parts we've tackled in real projects. For a logistics company, quickly finding the most cost-effective proposal starting from a transport request. For a company working in workplace health and safety, generating the offer from a technical site inspection and the non-conformities it recorded. In both cases the value lay in the hours taken off an expert and in the reply going out sooner, not in a better-looking document.
What to leave to a person
The final price. It's the strongest temptation and the most expensive mistake. A system can suggest a starting price calculated from price lists and past jobs, and it should. How far to come down for a strategic customer, though, or how much to add for a job you sense will be complicated, depends on information that isn't in the system and never will be.
The rule that works is simple. The system suggests, the person confirms, and the document doesn't go out without a human step. The same applies to reading the request, because an item misread and not corrected becomes a wrong contractual commitment.
Where to start
Wherever the most typing happens, not with the flashiest feature. Almost everywhere that's transcribing the incoming request, which also has the advantage of giving a result you can measure without ambiguity.
The path goes like this. Take a single type of request, the most frequent one. Let the feature handle it for a few weeks, with two or three people. Then count how often the suggested value is accepted without changes. If it happens often, widen it. If it happens rarely, the model is seldom the problem. More often context data is missing, or the requests are less standard than they looked.
After a few months you notice another effect, and it's the best reason to build all this inside your own systems rather than in an external tool. Every correction a salesperson makes is a piece of knowledge about how your company prices things. If it stays in your management software, over time it becomes the most faithful description of the way you work. It makes the feature better, and it helps on the day the person who knows how to do quotes goes on holiday.

Yes, for part of the work. AI is effective at reading the incoming request, finding similar offers already made and preparing a first draft of the document. The final price and the check before sending stay with a person.
Can AI decide the price of an offer?

Which part of the quoting process is best to automate first?
