What an AI agent is, in practice
It's software that receives a goal, works out which steps are needed and carries them out with the tools you've given it. It reads a document, queries the management system, fills in a form, sends a request. Rather than just answering, it works inside a process.
A language model on its own produces text. An agent produces text and then does something with it: looks up a figure, compares it, updates a record, prepares a draft for approval. That's why it needs designing with more care than an assistant that writes emails.
Chatbot, classic automation, agent
A chatbot answers. Classic automation repeats the same steps every time. An agent chooses the steps according to the case in front of it. And the best tool for the job is often not the newest one.
A chatbot converses and informs. For frequently asked questions it can be very useful, but it doesn't touch your systems.
Classic automation follows fixed rules, along the lines of "if an order comes in with these characteristics, do this". It's predictable, simple to maintain and perfect for processes that don't change. If your case can be described well as a series of "if this happens, then do that", you probably don't need an agent.
An agent makes sense when the cases are too varied to turn into rules. Requests written in free-form language, documents in different formats, information to gather from several sources before making a decision. There, its flexibility pays for the extra oversight it needs.
Where it pays off
In processes that are repetitive but variable, where today someone spends time gathering information and piecing it back together. Where a mistake is expensive and hard to spot, on the other hand, better to leave it alone.
A few realistic examples. Sales enquiries that arrive written any old way, which have to be read, the useful details pulled out, availability and terms checked and a proposal prepared. Documents to sort, with invoices, orders and correspondence to classify and file in the right place in the management system. Or searching and comparing information scattered across several sources, to present the best options.
For a logistics company we built an agent that starts from a chat request, gathers the shipment details and presents the cheapest transport quote. It's almost a textbook case. The requests always come in different shapes, but the goal is clear and the result is easy to check. Why you need a person in the loop
An agent makes mistakes in different ways from a person, and at the start you don't yet know which. The most solid approach is to have it prepare the work and leave the final word on the actions that matter to a person.
You decide, action by action, what it can do on its own and what needs approval.
On its own: reading, searching, classifying, preparing drafts.
With approval: sending messages to customers, changing prices, confirming orders, moving money.
As the logs show that the agent doesn't get certain actions wrong, its autonomy can be widened. Doing it the other way round, starting fully automated and taking pieces away after the first incident, is far more painful.
Permissions and logs
An agent should have only the access it needs, and every action it takes should leave a trace. These are the rules you'd apply to a new member of staff, and they matter even more for software that works without breaks.
On permissions the reasoning is simple. If it needs to read orders, it doesn't need to be able to delete them. If it prepares quotes, it mustn't be able to issue invoices. Every extra permission adds a risk and brings no benefit.
The logs have to be readable by a person. For each operation you need to be able to see what it received, which steps it took, which data it consulted and what it produced. Without that you can't correct it, you can't improve it, and you don't know what to tell the customer who asks why they received that proposal.
Then there's the question of where the data the agent reads ends up, which depends on the model and the provider you choose. We cover it in detail in AI and your company's data.
How to start small and measure
With a single process, a measurable goal and an honest comparison with how you do it today. The first agent should be small enough to see it working within a few weeks.
Choose a process that's frequent, tedious and has a result you can check.
Measure how it is now: how much time it takes, how many errors, how many cases a month.
Build the agent in draft mode, with a person approving everything.
Compare time and errors against the starting point, on real cases.
Widen its autonomy or scope only where the numbers justify it.
Working in two-week sprints, with a working demo every 14 days, you find out early whether the agent copes with real cases or only with test ones. And that's the right moment to decide whether to carry on, adjust or stop.
Frequently asked questions
Does an AI agent replace a person?
In most cases, no. It takes away the repetitive part of the work and leaves decisions and exceptions to the person. Usually the same person ends up handling more requests, spending less time copying data from one place to another.
Do you need modern management software to use an agent?
You need the data to be reachable, through an interface or at least a reliable export. If the management software is closed, the first job is to open up controlled access, and it often makes sense to build the agent straight into the software you already use.
How do you tell whether an agent is working?
By comparing the numbers with where you started. Time per case, errors, cases that need human intervention. If you didn't measure before you began, you have no honest way to answer.
